Making the Case for Collaborative Leadership in Museums

Early this week, it was so fantastic to see the Birmingham Museums Trust announce its decision to bring Sara Wajid and Zak Mensah on as joint CEOs, making a bold leap into co-leadership that can help serve as a model for many other museums and nonprofit institutions in the years to come. I am particularly thrilled to hear this news since, over the past few months, I have taken a dive into the practices of collaborative and shared leadership in museums and nonprofits, thinking more deeply about this approach and seriously asking why more museums are not adopting this. It has been made clear that most museum professionals are not aware of established models to look toward for this practice (few still exist), and the significant benefits of collaborative leadership are not widely understood in our field. Outdated ideas of solo leadership remain the dominant narrative in the field of museums, but that is beginning to change.

I am moderating a panel session on the topic for MuseumNext’s virtual conference this October, bringing together individuals with experience in co-leadership roles in museums and arts organizations. My interest in this issue also comes out of my recent call for our field to upend our thinking about leadership and make some significant changes as we move into the future. Here is some of what I have found, and some helpful readings and resources for those working to advocate for this type of change at your institution. And please, if you know of other examples of co-leadership in practice at a museum or other useful resources, please share (and I can add them in here).

Collaborative Leadership That Works

If the current moment of crises is indeed a unique and unprecedented opportunity for museums to reimagine themselves and emerge as more human-centered institutions, then I cannot think of a better time to seriously consider adopting a collaborative and shared approach to leadership. Not only do collaborative forms of leadership align more strongly with organizational cultures working to advance equity and anti-racism, but it is also increasingly difficult for any single individual to possess all of the skills and abilities needed to lead a complex organization into a future of post-pandemic uncertainties.

In his post entitled “Museum Leadership for the Rest of Us,” Robert Weisberg cites a roundtable conversation among business experts and senior partners at McKinsey that calls into question the hero mentality of directors and CEOs in times of crisis. When asked “Does this mean we are seeing the end of the hero CEO?,” Bill Schaninger responded:

“[W]e’ve seen COVID-19 accelerating the shift away from classic authoritarian leadership to new forms of distributed decision making…. CEOs still trying to hold on to top-down mandates could very quickly become the impediment rather than the solution.”

A small number of museums have moved towards various forms of collaborative leadership, although examples are still difficult to come by and there are very few sustained or permanent commitments to these alternative forms of leadership.  After a bit of a lengthy search, I was able to find a few examples to note:

  • Beginning in 2016, Deyan Sudjic and Alice Black served in co-director roles at the Design Museum in London. Both individuals stepped down from these roles in January 2020, and the institution appointed Tim Marlow in a solo director role as well as the first person to serve as chief executive officer.
  • In 2019, Sabina Sabolovic, Natasa Ilic and Ivet Curlin were collectively hired to take equal share in running the Kunsthalle Wien (Vienna), after the sudden resignation of the Kunsthalle’s previous director Nicolaus Schafhausen.
  • The Five Oaks Museum (previously the Washington County Museum) transitioned from a single director to a co-director model in 2019 with the promotion of Molly Alloy and Nathanael Andreini in its first co-director roles.
  • At the Fort Collins Museum of Discovery, an organizational merger back in 2008 led to a unique dual leadership model based in a public/private partnership structure. Cheryl Donaldson and Laura Valdez currently serve as Co-Executive Directors of the museum, a model grounded in a partnership relationship and based in co-expertise.
  • The Museum of New Zealand Te Papa Tongarewa (Te Papa) established a bicultural dual leadership model when it was founded in the 1990s. The partnership between the Chief Executive Officer and Kaihautū (Māori leader) reflects the bicultural nature of the museum. Te Papa acknowledges the unique position of Māori in Aotearoa New Zealand and the need to secure their participation in the governance, management, and operation of the museum. Arapata Hakiwai has served in the role of Kaihautū since 2013, while Courtney Johnston more recently entered the role of Chief Executive Officer in December 2019.
  • And, of course, now the fantastic news from Birmingham Museums Trust, one of the UK’s largest independent museum trusts.

Outside of museums, there are many nonprofits and arts organizations adopting a shared leadership or co-directorship model. A 2017 article in Nonprofit Quarterly shared insights from five leading nonprofits that have developed shared leadership structures, including the Building Movement Project, Management Assistance Group, and the Rockwood Leadership Institute. Arts nonprofit Fractured Atlas has been operating with a shared, non-hierarchical leadership model since 2018, using a moment of leadership transition to experiment with new organizational structures. Fractured Atlas began this new approach with a four-person leadership team, and they have written rather extensively about their experiences with this model thus far (via their blog).

After studying some of the research on the topic along with the experiences of those successfully implementing collaborative and shared leadership models, there are several key benefits that appear to emerge:

1. Leads to more effective decision-making

When it comes to decision-making, a collaborative leadership approach focuses more on quality than efficiency. Making decisions may take more time, but this process brings in more perspectives and ideas and results in doing things better collectively. With this process also comes greater transparency as more individuals and staff are involved in making decisions and talking through ideas. In his study entitled “Shared Leadership: Is It Time for a Change?,” Michael Kocolowski found that organizations identified several benefits of shared leadership, including the “synergy and expertise derived from shared leadership” and “diversity of thought in decision making.”

In 2019, Cheryl Donaldson and Donna Jared, then Co-Executive Directors at the Fort Collins Museum of Discovery, reflected on some of the keys to making co-leadership work. For them, this model means that co-leaders are bringing their own expertise to the organization and the daily decisions that are made. While each has some autonomous responsibilities, they note that “the lines are blurred, on purpose, to allow us to support one another, to bring different perspectives to decision making, and to hold each other accountable” (see interview with Jill Stilwell).

According to Tim Cynova, a member of Fractured Atlas’s co-leadership team, their shared leadership model “lessens the organization’s dependence on any one person, and strengthens strategic thinking and decision-making capacity across a broad range of staff members” (see Tim’s post “CEO Not (Necessarily) Required”). When there is more than one leader—and when leadership becomes part of organizational culture—it becomes even more critical to spend a lot of time thinking together, sharing ideas, communicating, and being as transparent as possible.

2. Cultivates innovation and growth

For many organizations adopting collaborative and shared leadership models, there is an observed increase in innovation and experimentation. Kocolowski observed that “flow and creativity seem to flourish in a shared leadership environment,” and that such shared leadership models are particularly important for the growth and development of new ventures and projects. “Co-leadership allows you to think bigger and dream knowing you have a thought partner to dream with,” noted Donaldson and Jared at the Fort Collins Museum of Discovery.

In a traditional top-down leadership model, there is often a sense that the knowledge, expertise, and ideas of those at the very top are more valued and important. This way of siloing and isolating innovation in a single leader or small group of managers can work to prevent an organization from truly reaching its potential. A collaborative organization aims to unlock the knowledge, lived experiences, and creative capacities of its entire team, breaking down the barriers that prevent new ideas from bubbling to the surface.  As Darlene Nipper of the Rockwood Leadership Institute puts it, “What we’re able to accomplish together is way more than I believe any one person could accomplish.”

3. Centers the value of relationships

A shared leadership model brings attention to the relational and collaborative aspects of work as well as the ways in which the value of relationship itself can be incorporated into the leadership structures of an organization. As social justice activist and author adrienne maree brown proclaims in her book Emergent Strategy (2017), “Relationships are everything,” and the depth of those relationships determines the strength of a system or organization.

For many in co-directorship roles, they develop a strong sense of connection, respect, and mutual trust with their counterpart. For these models to work effectively, an organization needs to center these values and understand the importance of relationships within organizational culture. Donaldson and Jared reflect about their experience at the Fort Collins Museum of Discovery, “As co-leaders, we’ve come to understand it is the partnership relationship that is leading the institution, not us an individuals.”

4. Promotes shared leadership across the organization

“Shared leadership does really work, and when it’s working well, it’s not just about the few people who are codirectors, it’s actually about the whole organization,” states Susan Misra, co-director at the Management Assistance Group. Collaborative leadership is not just about the individual leaders sharing power and working together—it is also about changing organizational culture and mindset to be more collaborative. For most organizations successfully adopting a shared leadership model, developing a co-directorship is just the beginning of a longer process of building collective structures and new ways of working that include the voices of all staff. Erin Matson, Co-Director of Reproaction, acknowledges, “The co-directorship model is a powerful was to expand the leadership capabilities of your organization.”

For Donaldson and Jared, their co-leadership approach at the Fort Collins Museum of Discovery models a flattening out of the organizational chart. They expanded their shared leadership approach to include director level staff who are invited to work together as a shared group rather than only oversee their own specific departments or areas. Other organizations, including Fractured Atlas and the Five Oaks Museum, have used this moment of collaborative leadership to also deeply explore pay equity and transparency. When organizations take this approach, leadership growth can occur across an entire team and begin to have a powerful effect on many areas of work and practice.

5. Aligns with anti-racism and equity

With collaborative leadership comes the opportunity to examine what power looks like within your organization and to reimagine how it operates in more equitable and inclusive ways. For some organizations, the shift to co-directorship emerges during a transition out of a particularly oppressive situation with traditional leadership. Overall, a top-down, individualistic model of leadership is in direct contradiction with efforts to advance equity, inclusion, and anti-racism. In their discussion with CompassPoint team members about shared power, co-directors of several social-justice-focused nonprofits noted that forms of traditional, hierarchical leadership just did not align with the work they do as organizations.

As noted in Leadership and Race: How to Develop and Support Leadership that Contributes to Racial Justice, a report developed through a research initiative of the Leadership Learning Community:

“We often reward people whose leadership style is aligned with the individual model of the dominant culture, but not those who engage in more collective forms of leadership. This serves to render invisible the leadership of many women and people of different races/ethnicities.”

The report’s authors continue:

“Leadership can play a critical role in either contributing to racial justice or reinforcing prevailing patterns of racial inequality and exclusion…. To achieve racial and social justice, we need to move beyond the emphasis on the power of individuals to a philosophy of interdependence and building connections.”

Fractured Atlas Board members Christopher Mackie and Russell Willis Taylor state that the shared leadership model in their organization makes “a powerful statement against the inevitability of hierarchy and the racist, sexist, and otherwise oppressive social institutions and organizations that it enables” (see their post “Thoughts on Co-Leadership: What So We Think We’re Doing?”). For Fractured Atlas, their non-hierarchical leadership team helps advance their core values of anti-racism and anti-oppression by modeling an inclusive approach that fosters a diversity of voices, perspectives, and skills. By questioning and breaking away from the commonly accepted ideas of leadership based in white dominant culture, organizations can move toward more inclusive forms of decision-making, collaborative practice, and collective workplace culture.

Taking Action to Build a Different Future

In her June article “On the Limits of Care and Knowledge,” Yesomi Umolu, Director and Curator of Logan Center Exhibitions at the University of Chicago, sharply highlighted the broken foundations of colonial violence and exclusion for museums, writing:

“at a time when many civic institutions are being exposed for negligence of duty, museums must recognize their shortcomings and develop new ways of thinking and doing.”

By replacing the outdated, broken, and harmful structures of individualistic leadership and leader-centered organizational hierarchy, we have the potential to reinvent museums as vibrant, thriving, equitable institutions that are better equipped to navigate the unprecedented challenges of our times and more fully care for their staff and their local communities. Yet nothing is going to change unless we question our assumptions, fight against the entrenched barriers of the status quo and the “we can’t” mentality, and begin to take action to make change happen. I hope that this post includes some information and resources that can support those making arguments for collaborative leadership right now, and that it might help spark more institutions to consider moving in this direction.

The Pushmi-Pullyu of Change in Museums

As a Churchill Fellow, I have a commitment to share my learning with peers. Since my research trip to the US last September, I’ve been looking for ways to do this and have gained a huge amount from contributing to London-based workshops for museum and gallery educators, organised by engage and GEM (Group for Education in Museums). I hosted the GEM workshop at the V&A a couple of weeks ago and was one of three facilitators. Working with GEM convenor, Laura Lewis-Davies, we decided to riff off the current exhibition, You Say You Want a Revolution? and discuss what kind of revolution we wanted to see in museum learning practice. The exhibition charts five years of radical change in Western society, culture and music, spanning the period 1966-1970.

It’s amazing how much can happen in such a short time frame, and this motivated us to think back on museum practice in 2016 and project to where we wanted to be in 2020. We peppered the whole workshop with ‘revolutionary’ touches: on arrival, participants were asked to fill out a name tag with both their own name and that of a revolutionary hero/heroine; throughout the event, we had large sheets of paper on the wall, surrounded by images of the exhibition, where participants could add post-its that summarised our current position, our ambitions for 2020, and how we’re going to get there; and at the end of the night, we filled out coloured protest banners, recycling an activity that had been devised for the Families programme in response to the exhibition. The name tags proved a popular ice-breaker and I took great pleasure in seeing Geri Halliwell chat with St Augustine. Laura arranged a follow-up Twitter event where we could all share more information on our choices – check out #gemrevhero.


At the workshop, we split the group in three and each moved from one facilitator to the next. Robert Fleming, Temple Study Centre Manager at the National Army Museum, spoke about the transformation of their museum – due for completion Spring 2017 – and their new interdisciplinary and cross-disciplinary approaches to learning practice; Jo-Anne Sunderland Bowe, Project Co-ordinator at Heritec, shared her work with The Creative Museum project, which is prototyping new forms of collaboration; and I talked about some of my headline learning from the Churchill trip. This meant we each did the same session three times and unfortunately missed out on seeing the others in action, but it was a great chance to get feedback from the participants. In the spirit of revolution and change, I wanted to explore how the Fellowship has challenged some of my fundamental views on museum learning, I’ve been experiencing an interesting tension between the well-established perceived wisdom of standard museum learning practice, and new approaches that are pushing against this and leading to alternatives.

When planning the workshop, I was discussing these tensions with Laura and thinking about how to engage GEM participants with the subject. I compared these opposing forces to a Pushmi-Pullyu, the mythical, two-headed llama-esque companion of Doctor Dolittle, the equally mythical children’s book character who could talk to animals. The image of a Pushmi-Pullyu randomly popped into my head, and it was a bit of a throwaway comment. However, it ended up being a great way to introduce these ideas and became the basis for my session. I wanted people to have their own views first before I introduced my findings, and hoped to elicit a conversation where people could take different positions on the same topic. To do this, I created ‘The Pushmi-Pullyu of Change’, whereby Pushmi and Pullyu each took a different stance (represented by a speech bubble above their heads on a sheet of A3), and participants were asked to place a small playing counter somewhere along the spectrum in between the two to represent their views. From there, we could discuss the different rationales. It was a quick way to launch into meaty topics and everyone gamely played along and had plenty to contribute.There were three ‘Pushmi-Pullyus of Change’ offering the following pairs of opinions:

  • Learning programmes should be inspired by the collections and exhibitions / Learning programmes in museums can be about anything
  • Museums must engage with and present political issues / Museums must take a neutral stance on political issues
  • Our programmes should be educational first, entertaining second / Our programmes should be entertaining first, educational second

My only regret is that my questions weren’t quite fine-tuned enough. With more time and thought, I could have offered more nuanced phrasing and been more specific, especially around the claim that museums should be ‘neutral’ – I’m well aware museums are anything BUT neutral, but the provocation was meant to be about whether we should be hosting and/or debating issues such as Brexit. The third pairing was stolen directly from my conversation with Ethan Angelica at Museum Hack; he puts these statements to museum learning staff and insists they choose which one they support. To replicate this hard-line approach, I created a ‘no man’s land’ in the middle of the spectrum so that people couldn’t perch in the middle. The activity did generate some gentle debate, although I suspect our similarities outweigh our differences in many respects. I particularly liked how people spoke about using entertainment as a form of ‘stealth education’ – sneak in the learning when people are distracted and enjoying themselves.

While it has its faults, I’m quite chuffed with how my Pushmi-Pullyus worked out. They’ve peaked my interest in ‘gamifying’ discussions (it’s a word, I promise, in fact the gamification of learning’ is a whole thing). It’s commonplace to use postcards as a means of prompting conversation, but I like the idea of being able to represent one’s point-of-view visually and symbolically through a quick game before then explaining further. If you would like to share other examples of games that you use as part of discussions, I’d love to hear from you.

I also enjoyed exploring the combination of the metaphorical and the literal. As regular readers may have noticed, I’m a sucker for similes and metaphors. What makes me even happier is when some aspect of the metaphor is taken literally and folded back into the original idea. I could have just asked people their opinions on the questions above, but to put them along the back of a Pushmi-Pullyu takes it to a different headspace. I picked up this trick from the wonderful artist, Sarah Cole. During her residency at Kettle’s Yard a few years ago, she asked the staff where they felt they were ‘walking on eggshells’ and then positioned short trails of broken shell at these locations around the building. The then Director, Michael Harrison, spent a couple of days having to step over one of these trails every time he went into or came out of his office – like all good directors, he took it with good humour and grace.

Podcast: 4 Museum Educators & 4 Days at SXSWedu

From early childhood to higher ed to policy, SXSWedu aims to represent everything innovative happening in education. Museums are just starting to make a presence. I estimate that museum and library professional made up 1% of the 7,000 attendees.

Given our small presence, it was interesting to note where we intersected with the national conversation about the future of education (personalized learning, equity and access) and where we differed (STEM v. STEAM).

I sat down with three other museum educators during our time at SXSWedu: Juline Chevalier from Minneapolis Institute of Art; Claire Moore from The Metropolitan Museum of Art and Anne Kraybill from the Crystal Bridges Museum of American Art.  We talked a bit about our first-time experiences, perceptions, and reflections on SXSWedu.

While SXSWedu started just six years ago, it has expanded its offerings every year. For example, this year was first year SXSWedu:

  • had an arts thread
  • had a museum and library professionals meet up
  • had a museum educator on the advisory board (yours truly!)
  • had a “Learning Spaces” track for session proposals

This young conference is still evolving and could look very different in the next few years. As we noted in the podcast, we believe it’s important for the museum field to attend and present at conferences like SXSWedu in order move from the periphery of education to becoming integral to the conversation.

We Don’t Need New Models, We Need a New Mindset

Editor’s Note: I have been following EmcArts ever since they announced their first round of Innovation Labs for Museums back in 2011, and have had the pleasure of meeting with their staff as well as those working with the ArtsFwd initiative.  I was also fortunate enough to be invited to attend the Association of Art Museum Directors meeting this summer in Dallas, where Richard Evans gave a great presentation on innovation as part of that organization’s thinking around education.  The team at EmcArts and ArtsFwd is working to help make a break with our patterns of “business as usual” and develop new capacities and mindsets to tackle the major adaptive challenges facing museums in the 21st century. The post below by Karina Mangu-Ward does such a fantastic job of highlighting this shift in practice and ‘mindset’, to use her word.  I thought it was worth sharing with ArtMuseumTeaching community as a way for museum professionals at all levels of their organizations to reflect on the models and mindsets underlying our practice as well as the real challenges we face.  I invite readers to comment below about how you see these models operating at your institution, and how you might help support change towards a new mindset in museums.

I’m thrilled to announce that I’ve been selected as a guest at the Dinner-vention 2, organized by Barry Hessenius of Barry’s Blog and WESTAF. On October 9, I’ll join seven other dynamic, forward-thinking leaders in the arts to discuss some of the most pressing challenges across the field. I’m looking forward to meeting everyone and engaging in what should be a spicy conversation.

To prepare for the Dinner-vention, Barry asked all of us to capture our preliminary thinking in a briefing paper that responds to the topic: “Broken Models: Picking Up the Pieces and Moving Forward.”

I’ve shared my briefing paper below. I encourage you to read the papers of the other seven guests, which you can find here.

What’s a model, exactly?

I’m a very literal person, so the first thing I did when tasked with this briefing paper was look up the definition of “model.”

Model (n): 1) A standard, an example for imitation or comparison

OK, got it. A model is like a blueprint. Or a recipe. So, this Dinner-vention is a debate about standard or best practices in our field. We’re taking a long hard look at the routines we’ve replicated again and again because they work, or at least they’re supposed to, or they once did.

What models are we questioning?

My next step was to plainly state what I see as the old model in each of the areas Barry mentions (plus I added strategic planning, evaluation, and artistic development).

However, I assume every model evolved to meet a particular challenge. So I also tried to name the challenge I think we’re facing right now in that area. For me, there’s nothing worse that poor problem definition. We can reform our models until we’re blue in the face, but that’s useless unless we get clear about the future we want and the challenges we’ll face in getting there. Only then can we answer the question: why aren’t our models working?

I think this was a useful exercise, so I’ve shared the results below. It’s wide open for debate. My hope is that it serves as a starting place for a shared understanding of the standard practices we’re questioning and the real challenges we’re faced with as a field, so that we can begin to understand whether our approaches are the right ones.

In each case, I see a stark disconnect. The old models we’re using aren’t matching up with the deeply complex challenges we’re faced with right now.

Income/Revenue

  • Old model: Ticket sales + government + foundation + corporate + wealthy patrons + small donors + endowment income = Balanced budget
  • New challenge: To generate new sources of sustained revenue and capital

Audience development

  • Old model: Sell subscriptions and market shows
  • New challenge: To engage new and more diverse groups of people in meaningful arts experiences

Governance

  • Old model: Give/get boards focused on fiduciary oversight and maintaining stability
  • New challenge: To cultivate boards that are partners in change

Evaluation

  • Old model: More ticket sales, more revenue, bigger budget, nice building = Success!
  • New challenge: To evaluate the success of our organizations based on the value they create in people’s lives

Leadership development

  • Old model: Attend leadership conferences and seminars, build your network, wait for your boss to finally leave/retire/die. (Alternatively, change jobs every year.)
  • New challenge: To develop a generation of new leaders equipped with the tools they’ll need to tackle the wickedly complex challenges the future has in store

Artistic development

  • Old model: MFA programs, residencies, commissions, occasionally a grant, get a day job
  • New challenge: To support artists in making a living and a life

Strategic planning

  • Old model: Decide where you want to be in 5 years. Outline the steps to get there in a long document no one will read.
  • New challenge: To plan for the future in a way that allows us to stay close to our core values and make incremental improvement while also making room for experimentation, failure, and rapidly changing conditions.

Funding allocation

  • Old model: The money goes to whoever the funder says it to goes to. Usually bigger organizations run by white people in major cities.
  • Our challenge today: To distribute funds in a way that is equitable, geographically diverse, and creates the most value

Note: I decided I was too ignorant in the areas of creative placemaking, advocacy and arts education to weigh in. I’ll leave that to my colleagues.

Here’s my main argument

Over 60 years in the field, we’ve developed standard practices, or models, in all these different areas. They worked for a while. Now they don’t. This has given us a false notion that we need new models in each area. This is wrong.

Models, best practices, recipes, and blueprints work only when your challenge has a knowable, replicable solution. Sure, there are some challenges that fit this mold. I’d argue that having a great website, designing an effective ad, doing a successful crowd funding campaign, and producing a complicated show are all challenges where best practices, models, and experts are really valuable. You might not know the solution, but someone does, and you can find it out.

But what happens when there actually isn’t a knowable solution to your challenge? When there is no expert, no model to call upon? When the only way forward is through experimentation and failure?

I’d argue that every one of the big challenges I name above falls into the realm of complexity, where the search for replicable models is fruitless. There isn’t going to be a new model for generating revenue that the field can galvanize around that will work for every or even most arts organizations. Nor is there going to be a long lasting model for community engagement that can be replicated by organizations across the country. For the deeply complex challenges we face today, there simply isn’t a knowable solution or model that can reliably help us tackle them. These kinds of challenges require a new way of working.

We don’t need new models, we need a new theory of practice

Instead of new models, I’d argue that we need a new theory of practice, one that champions a different set of priorities in how we do our work.

Our old models imply a vision of success that’s rooted in growth, stability, and excellence. They drive us towards efficiency and competition by perpetuating an atmosphere of scarcity. They are not as creative as we are.

What if a new vision of success in our field could prioritize resilience, flexibility, and intimacy? What if we could be enablers, not producers? What if we could harness the abundance of creative potential around us?

This new vision of success doesn’t demand consensus around a new set of standards, best practices, or “examples for imitation,” it demands a new way of thinking and acting that empowers us to shift and change our routines all the time, as needed.

A proposed theory of practice for the future

Here is my call to the field: a proposed set of practices that align with the world as it is today, not as it was before:

  • Let’s get clear about the challenges we’re facing and if they’re complex, treat them as such
  • Let’s ask hard questions, listen, do research, and stay vulnerable to what we learn.
  • Let’s question our assumptions and let go of what’s no longer working.
  • Let’s embrace ambiguity and conflict as a crucial part of change
  • Let’s bring together people with different experiences and lean into difference
  • Let’s experiment our way forward and fail often
  • Let’s recognize the system in which we’re operating.
  • Let’s rigorously reflect and continuously learn

In conclusion

When I set out to write this post, I wanted to question the premise that a conversation about “broken models” could even be useful in a time when expertise, excellence and replicability are the values of the past. I wanted to propose that we move past the very notion of models – let’s jettison the word itself from our vocabulary.

In the end, I guess you could call what I’ve proposed a kind of “new model.” But I’d rather think of it as a new mindset.

Telling to Live: Testimonio as Educational Praxis

At the start of 2013, Museo Eduardo Carrillo began to explore the potential of curating original exhibitions online.  We determined that our focus would be on mid-career artists whose engagement in their art continued well past their college years.  We drew inspiration from The International Museum of Women and Museo de las Mujers de Costa Rico who have long been pairing art with thoughtful essays.

One of our goals was to allow the artist to select a writer who they felt would expand the experience of their art through the written word.  It has been a thrilling collaborative process. As one of few online museums and as the only artist endowed foundation to represent a Mexican American artist, innovation is part of Museo Eduardo Carrillo’s DNA.

When I began a conversation with San Francisco-based artist Lorraine Garcia-Nakata and Cornell University Associate Professor Ella Diaz the exhibition took on a new dimension.  In this partnership, the Museo would not only host an online exhibition and essay, but also extend the experience to Professor Diaz’s undergraduate students.  Her students would examine the art through the “testimonio” framework which was the focus of the class.  It was an innovative and forward thinking idea. And we welcomed it wholeheartedly.

Because Eduardo Carrillo was an influential artist and Professor of Art at University of California Santa Cruz for 25 years until his death at age 60 in 1997,  Museo has felt that part of our mission is to encourage scholarship in the next generation by giving those students an opportunity to have their work published. Because the essays were so thoughtful and well written under Professor Diaz’s guidance, Museo did publish them online and they remain in Museo’s “On View” archives with the exhibition Navigating by Hand: The Art of Lorraine Garcia-Nakata.

Future exhibitions include the work of artist Jose Lozano with an essay by Professor Dianna Santillano and The Duron Family collection with Professor KarenMary Davalos. We are looking ahead to furthering this experiment that Professor Diaz instigated.

Lorraine García-Nakata: Navigating By Hand, an online exhibition of historically important Chicana artist Lorraine García-Nakata, was launched at the Museo Eduardo Carrillo in November 2013. This retrospective sampling of work, spanning several decades, was seeded by a separate exhibit I curated for the Mission Cultural Center for Latino Arts in San Francisco, that included her work. Over conversation, Lorraine and I found easy nexus regarding artistic practice as social change, public pedagogy, and Chicana aestheticism, evolving from 1960/1970s civil rights philosophies informing both professional and personal choices––values often absent in art institutions that default to viewing art minus the broader human context.

When Lorraine asked me to write a curatorial statement for her solo exhibit, I agreed. The web-based format offered room for in-depth survey of her work that would identify and interpret its complexity and related cultural grounding. Being an artist, writer, and a museum professional, Lorraine shared that curatorial statements about artists of color often play it safe, hovering obvious descriptions of art, a historical idea, or repeating culturally flat references. Having read my published article, “Seeing is Believing: Visualizing Autobiography, Performing Testimonio: New Directions in Latina/o and Chicana/o Visual Aesthetic” (published 2011 in Chicana/Latina Studies: The Journal of Mujeres Activas en Letras y Cambio Social), Lorraine appreciated my view of Latina/o and Chicana/o visual and performance artists who push autobiographical literary boundaries and testimonio by telling their stories as collective experience, bearing witness to sociopolitical and historical events in non-written forms.

Testimonio literature is integral to Latin American and Chicana/o and U.S. Latina/a literary canon, offering an individual’s story reflecting a whole community, urgent human circumstance, and significance/meaning of daily life. Having scheduled a 2013 fall course at Cornell University on testimonio, along with my conversations with Lorraine, I designed curriculum engaging literary testimonio and alternative visual and performing art forms that would test boundaries of this literary genre.

From I, Rigoberta Menchú (1984), a canonical testimonio, to Latina Feminist Group’s formative anthology, Telling to Live: Latina Feminist Testimonios (2001), this course included testimonio as educational praxis, an important component of Chicano/a Studies pedagogy. Incorporating Lorraine’s body of work, the course linked to the Museo Eduardo Carrillo’s online exhibition launched in November 2013. After a semester of critical inquiry of the testimonio genre and visual analysis of 1960s and 1970s civil rights murals, students were adept in this literary form. With close review of Lorraine’s visual art and selected writings, students began writing (see Museo’s website archive) revealing how García-Nakata visualizes her story as a comprehensive experience, testifying to the power of everyday life. Students conveyed, in clear resonant voices, how Lorraine speaks to viewers through her life events, childhood innocence, hopes, vulnerability, desires in later years, and raising of children.

Working with an artist and a museum, I designed a dynamic, interdisciplinary pedagogy for students regarding genres of Latina/Chicana prose. Students considered ways we tell our stories beyond printed autobiography. Through interpretation of works by Lorraine Garcia-Nakata as narrative, they made insightful commentary that she digested and the public witnessed.

When young, I took myself through a disciplined process resulting in a clear understanding that my life required the creative process. From that point, it was never a question, rather a quest informing my life as an artist, parent, art/cultural specialist, and as a museum professional who introduced to the field progressive best practices linked to redefinitions of community, further evolution of curatorial and public programs, development of partnerships of mutual benefit and related reciprocity, and use of accurate terminology.

As Latino contemporary artistic work has become part of the broader aesthetic, I’ve expected research, interpretation, and related writing (from within and outside our culture) to delve the complexity of Latino cultures: Chicano(a), Uruguayan, Indigenous, Caribbean, Afro Cuban, Afro North American, other cultures of Latin America, and the growing population of mixed race contemporary youth that embrace all parts of their identity. I’ve also expected exhibitions to expand beyond, and not regularly default to, group or cultural holiday exhibits. When Cornell Professor Ella Diaz approached me about an exhibit focused on figurative art by women of color, I agreed to lend my work. As a next generation, first voice (from within the culture) scholar/curator, Ella was not afraid to critique periods of our contemporary Latino history (that later evolved), such as the gender-biased framework of early phases of the Chicano movement or initial perceptions/invisibility of our LGBT Latino population. Ella also possessed a capacity to witness, interpret, and scribe the nuance of my artistic work, which is not overt or linked to the “expected” Latino iconography or color palette.

When approached by the Museo Eduardo Carrillo regarding a solo online exhibition, I agreed only if Professor Diaz could write the curatorial statement. It also seemed important for the Museum Director, Betsy Andersen, and Ella to meet. An interpretive component was developed by Ella, which included a Cornell graduate seminar focused on my work. I was delighted that students would research my work in depth and produce individual writings. I was excited to read them. For an artist, museum exhibitions are important as well as research of one’s work by a key academic institution. Cornell student writings were published on the Museo’s website, adding another important educational/interpretive element. We all worked hard to mount this exhibit, and it was clearly of mutual benefit to the Museo, myself as artist, Professor Diaz as curator, and participating Cornell students. The online exhibition provided a multi-level experience for the viewing public and offered a forum for publishing research by our next generation scholars.

While I am active in the local/national community, my artistic work is not obvious or overt in its protest or politic, but it does testify. It also challenges assumptions about how we live, how we intend our action. Being an artist, writer, and musician can be solitary and hard work. It’s a responsibility. Yet, I have long since committed my life to this practice and it will continue to be how I navigate my life.

andersenBETSY ANDERSEN: Founding Director of Museo Eduardo Carrillo, created to extend the artist’s work and compassionate legacy into the world.  Andersen received her Bachelor of Arts from University of California, Santa Cruz.  Since that time she has enjoyed being the host of a radio interview show devoted to the visual arts and has explored producing documentaries on regional artists.

emd233ELLA MARIA DIAZ: earned her Ph.D. in American Studies from the College of William and Mary, teaching several courses at William and Mary and developing the College’s first Chicana Literature course in spring 2005. Her research pertains to the interdependence of Chicano/a and U.S. Latino/a literary and visual cultures. Her dissertation, “Flying Under the Radar with The Royal Chicano Air Force: The Ongoing Politics of Space and Ethnic Identity” explores these intersections and, for this project, she received The College of William and Mary’s Distinguished Dissertation Award in 2010. She was a Lecturer in The School of Interdisciplinary Studies at the San Francisco Art Institute between 2006—2012. Her current book project explores the historical consciousness of a Chicano/a arts collective that produced major and canonical works of poetry, art, and literature. Diaz has published through Aztlán: A Journal of Chicano Studies, U.C. Santa Barbara’s ImaginArte, and in Chicana/Latina Studies: The Journal of Mujeres Activas en Letras y Cambio Social.

Lorraine-garciaLORRAINE GARCÍA-NAKATA: Since 1973, Lorraine García-Nakata has been a “pilot” with the world-renowned Sacramento Chicano artist collective, the Royal Chicano Air Force (RCAF). One of six original primary muralists, Lorraine was the only female artist asked to join her fellow pilots José Montoya, Esteban Villa, Juanishi Orosco, Stan Padilla, and Juan Cervantes in painting the renowned and historic South Side Mural located in Sacramento, California. Ms. García-Nakata is a recognized visual artist and has exhibited extensively since 1970 on a local, regional, national and international level. Adept in a range of visual arts medium, she is noted for her large-scale works in drawing and painting. Lorraine is also recognized for her command of mixed media, printmaking, installation work, ceramics, and sculpture.

Object Stories: Rejecting the Single Story in Museums

“Stories matter. Many stories matter. Stories have been used to dispossess and to malign, but stories can also be used to empower and to humanize. Stories can break the dignity of a people, but stories can also repair that broken dignity.”

Early in 2012, I came across a particularly inspiring TED talk by Nigerian novelist Chimamanda Ngozi Adichie. Her talk entitled “The Danger of a Single Story,” quoted above, warns that if we tell or hear only a single story about a people or culture, we risk a critical misunderstanding. Our lives and our cultures are composed of many overlapping stories, and all of those stories matter and deserve to have a voice. As I was listening to Adichie’s transformative words, I immediately thought about museums and the cultural power they have historically possessed to tell a single story—the single story. As museums continue to adapt to become more relevant in the 21st century, they have also been struggling with whose stories to tell, whose voices can participate in that telling, and how much power can or should be handed over to our communities to tell and share their own stories.

Since first listening to Chimamanda Adichie’s talk almost a year ago, I have experienced an exciting career and life transition as I moved from St. Louis to Portland, Oregon, to become the Director of Education & Public Programs at the Portland Art Museum. And these issues of power, voice, storytelling, and community engagement are central to one of the Museum’s most widely expanding educational projects, Object Stories. Launched almost 3 years ago, this project begins to address the need for museums to reject the single story, to create and share a multiplicity of stories around its collection, and to bring the meaning-making process of storytelling into the galleries. This post provides a much-needed spotlight on the Object Stories project, and I will definitely follow-up with future posts that reflect on the further challenges and successes of this exciting work.

The Portland Art Museum’s Object Stories project was recently featured by EmcArts and ArtsFwd in their ‘Business Unusual’ Contest, and I’m very proud to say that we won the contest with a broad base of support from across our community (the Mayor of Portland even gave us a shout out, along with dozens of other cultural organizations across Oregon). Originally posted on ArtsFwd.org, the text below was created through a full team effort from the Education Department, including Stephanie Parrish, Amy Gray, Danae Hutson, Jess Park, Betsy Konop, and especially my amazing predecessor Tina Olsen, who passionately led this project from its inception to where it stands today. As a team, we are pushing this project to new areas and breaking down boundaries inside the museum as well as both locally and globally.

In light of the challenges of the 21st century, institutions across the globe are reassessing their strategies to be more relevant in the lives of their communities. Framed by this larger discussion, the Portland Art Museum began to rethink how we relate to our audience. We questioned the role of the public as mere consumers of information and strove to diversify the populations that we serve. In doing so, we uncovered that both the Museum and the public needed a catalyst for active participation, personal reflection, and meaningful ways to rediscover works of art in the collection. It was out of this larger, ongoing thinking that the Object Stories initiative was born.

Launched in March 2010, Object Stories invites visitors to record their own narratives about personal objects—whether a piece of clothing, a cherished record album, or a family heirloom. By capturing, honoring, and sharing participants’ stories, this project aims to demystify the Museum, making it more accessible, welcoming, and meaningful to a greater diversity of communities – while continuing to highlight the inherent relationship between people and things. Nearly one thousand people from throughout Portland—most of who had never before set foot in the Museum—have participated as storytellers in this project.

How Object Stories works

Current visitors to the Object Stories gallery encounter a recording booth, where they can leave their own story, as well as a central table with two touchscreens that enable them to browse, search, and listen to hundreds of collected stories about personal objects and works from the collection. On the surrounding walls, guests find a rotating selection of museum objects that have been the subject of recent stories in concert with portraits of community members posing with their personal objects.

The Museum has also produced a series of Object Stories that brings out personal perspectives on selected objects in the permanent collection, with recordings of the voices of museum staff, local artists, and cultural partners. This stage of the project has added a personal dimension to visitors’ experiences and their interpretation around works of art in the collection.

Change in organizational approach, a new culture of dialogue

This overarching shift in the Museum’s relationship with our audience is the culmination of a series of other changes away from “business-as-usual.” The internal process of developing and implementing Object Stories has encouraged the dissolution of long-established departmental silos, the growth of new partnerships with community organizations, and the confidence to experiment with a formative approach to programming that incorporates audience feedback.

Before the launch of Object Stories, the education departments of the Museum and Northwest Film Center partnered with Milagro Theatre and Write Around Portland to develop community-generated prototypes that led to the existing recording process and prompts. This prototyping phase brought in staff from across the Museum—as well as local design firms—to challenge our assumptions of who could and should hold authority in these decisions about content and interpretation within the museum. While more work has to be done to build upon this internal culture of dialogue and collaboration, this project has successfully led to a shared understanding of the value of representing community voices and displaying public-generated content on gallery walls.

A new platform for community collaboration

Since 2010, the Object Stories concept has essentially evolved into a comprehensive educational platform for engaging audiences and forging community collaborations. The Museum has since extended Object Stories into a multi-year partnership with area middle schools that involves in-depth teacher professional development, artist residencies, and multiple visits to the Portland Art Museum that culminates in students’ own personal “object stories.” Further success has brought the Museum into a new international partnership with the Museo Nacional de San Carlos in Mexico City, and a more locally-focused proposed Object Stories project with the Native American Youth and Family Center in Portland. These outreach efforts will also bring the storytelling process outside of the Museum through a new mobile iPad application currently in development.

Big impact with room for growth

The biggest shift and impact caused by Object Stories is the changing viewpoint of diverse audiences, who now see the Portland Art Museum as a place that invites the voices and stories of its community and welcomes the public in this act of co-creating content. As the Museum continues to integrate the Object Stories initiative into its growing educational programming and interpretive planning, we will no doubt discover new challenges, as well as exciting opportunities.

We’re super excited about where this project has been and where it is going, but I wanted to end with some open questions to invite your thoughts:

  • In what ways does storytelling and personal meaning-making enter the fabric of your institution?
  • What are some challenges to having these types of projects enter the ‘mainstream’ of museum planning around visitor experience and interpretation?
  • How can museums do a better job to design and support opportunities like this for visitor and community voices to enter the galleries?

Getting Uncomfortable in Museums

This post has been a long time coming. When Mike first contacted me about the possibility of doing a guest post for Art Museum Teaching many weeks ago, I was too busy to immediately do so. I thought it was just a lack of time and clear head space. But even after the deadline driven urgency of that time had passed, I still hesitated and put off writing. Why? I was writing amply on other things, so it was no longer time that was the problem, nor general inspiration. So what was it? What was preventing me from starting this project?

It turns out that my problem was one of elasticity, or more accurately, a lack thereof. I was feeling stretched, and my avoidance of writing this post was a tactic to avoid the discomfort that brought.

Let me explain. When I write for my own blog, I have a very definite comfort zone. I have defined the intellectual space, and I know intimately its boundaries.  In fact, its boundaries are my boundaries. I can stretch or push them, I can expand them as far as I am comfortable, and still exist within a very safe space. I recognise the likely readers and know their vocabularies and topical touch points. I know intimately what’s been covered before and what people have responded to, because it has all been within my own domain. The community of readers is my community; the space is my environment. Even when I am exploring ideas that are at times uncomfortable and that push me to consider things that I have not previously, I still retain a certain level of control.

But I don’t have the same sense of easy intimacy with the Art Museum Teaching website or audience. I know less who reads this site, and the sorts of topics and ideas they will respond to. I have not worked as a museum educator myself, and was uncertain what I could contribute that would be of interest to those who are.

So even though I was undertaking an act that I do regularly (writing), I was on edge. Unnerved. Stretched.

Such feelings, then, seem to resonate with two concepts that are at the very focus of the current investigations here on Art Museum Teaching.

The first of those is of art museum education itself.  When students come into a museum, or come into contact with art – sometimes for the first time – they may be out of their own comfort zones. That sensation can be in response to the physical space of the museum, where students might not know the rules or customs of the space; and it can be intellectual, when students have not encountered or don’t know about art and may not understand its language or how the art world is constructed. In many cases, students will feel both these sensations – out of place and uncertain of the context in which they find themselves.

The second way this sense of being stretched beyond comfort resonates is in the professional space of the museum, when ideas like the Elastic Manifesto that push for experimentation require that the museum itself, and its staff, make themselves deliberately uncomfortable.

Innovation and learning both require a certain amount of discomfort. They need a step into unknown territory, which will often be accompanied by a reciprocal jolt of fear. For some people who crave the new and who yearn to explore new spaces, this will be a great sensation. Such natural adventurers will likely thrive from these conditions. But there are many who will find such sensations stressful and do what they can to avoid them.

Henry Kissinger said that “The task of the leader is to get his people from where they are to where they have not been.” It is a useful angle for conceiving of the role of both art museum educators, and advocates for change and experimentation in the museum.

Getting uncomfortable is important for growth, but mitigating that discomfort to keep it at an acceptable level is also useful. How can we provide scaffolding for that process, so that those who embark on the journey to somewhere new have the tools and permission to explore and accomplish, without fear that making an error will be cataclysmic? How can we make the museum space a safe environment for exploration and unknowning, both for students and staff?

I’d argue that one step in this process is for those who advocate for change in others spend a little time getting uncomfortable themselves, to remember the mildly unpleasant sensations the process can evoke. Stretching yourself, reaching beyond your normal boundaries can remind you that even small moves into unfamiliar territory can be challenging. Even writing this post, beyond my own ‘normal’ space, has required that I extend and stretch myself to find a creative solution. It has been a thoroughly rewarding process, but was neither easy nor fast. It required getting uncomfortable, and living in that state for an extended period of time. Being aware of such things is useful.
